Senior executives do not need more polished updates from leaders across levels. They need clearer perspective.
They need leaders who can frame tradeoffs, connect execution risks to people and culture, and bring insight that improves decisions. They need managers who can turn direction into results and share what they are learning from employees, customers, and the work itself.
Too often, that need gets translated into “communication skills.” Leaders preparing for greater responsibility may name communication as the gap because that is the behavior they can see: the confident update, the crisp presentation, the leader who gets listened to and seems to own the room. But senior executives need something deeper than better delivery. They need leaders who can think more broadly, understand what is really happening, and communicate from that perspective.
Communication is the visible expression of something deeper. It reveals how clearly a leader understands the business context, the people dynamics, the culture signals, the execution realities, and the performance stakes. When leaders see more of the whole picture, their communication becomes more grounded, more credible, and more useful.
Your Leaders May Be Solving for the Wrong Thing
We work with directors and VPs across dozens of companies every year, and one theme shows up consistently: leaders at this level want to be taken seriously in bigger rooms. They notice the people who can shape a conversation, sharpen the issue, and move a group toward a better decision.
We are currently working with a large cohort of directors and VPs, and our workshop on Communicating AS an Executive came in session 10 of 12 — by design, and much to their chagrin. They had been asking for that session. They wanted to dive into the art of communicating with practices, approaches, and time-tested strategies. But before we got there, we knew participants needed to build the substance underneath it: influence, trust, external context, power awareness, strategic execution, enterprise meaning, and executive presence.
The communication workshop was not the beginning of that work. It was where the work became visible. Strong communication is not a skill for leaders to perform. It is an expression of the perspective, judgment, and maturity a leader has developed underneath.

You Need Mid-Level Leaders With Perspective, Not Just Polish
Directors, VPs, and other mid-level leaders often highlight communication as a development focus because that is the visible behavior. In reality, these leaders are close enough to execution to understand its realities and senior enough to shape priorities, culture, and decisions. Learning to leverage those insights should be their focus.
You need mid-level leaders to create value when they are in the room, bringing more than a well-crafted update. When a leader can explain where a decision creates friction, which tradeoffs deserve attention, what challenges the culture is signaling, and what is most critical to drive performance, they help the group see issues more clearly and move toward better decisions.
That is the shift from communicating to executives to communicating AS an executive. Communicating to an audience is about adjusting the message. Communicating AS the level you are growing into is about bringing the perspective that level requires.
If senior executives reward only the cleanest deck, the crispest update, or the most polished presentation, mid-level leaders will prioritize the wrong learning. If senior executives expect perspective, implications, tradeoffs, and recommendations, leaders begin to understand that communication improves when their thinking gets better.
Managers Are Your Closest Link Between Strategy and Reality
This matters at the manager level too, because managers are where direction meets work. They are closest to employee understanding, customer reactions, process friction, resistance, workarounds, and the early signs that strategy is or is not driving results.
What managers need is confidence — both to communicate upward and to stand in front of their teams with clarity and steadiness. But confidence should not be confused with polish. What should get senior leaders’ attention is the manager who can turn strategic objectives into clarity, focus, accountability, and results with the team — and bring essential insight back up about what employees are understanding, where customers are reacting, and where the message from senior leadership is not translating into action.
Strong manager-level communication is borne from getting grounded in what the organization is trying to achieve, what their teams need to perform, and what senior leaders need to hear from the front line. The words will follow when the perspective is real.

This Matters Even More Now
Leaders are reading senior executives’ cues all the time. If they see polish rewarded, they will chase polish. If they see concise updates praised without deeper questions, they will learn to package information instead of sharpening their perspective.
Today, information is everywhere, and tools can help craft polished language faster than ever. But none of this can replace judgment. Senior leaders have to make that distinction clear.

What Senior Leaders Should Do
Senior leaders should challenge their talent teams to explore this issue, but they should also recognize how their own actions shape what rising leaders believe matters. What they appear to reward will shape their teams’ development priorities. If the goal is to build leaders who communicate with judgment, credibility, and influence, senior leaders have to make the real expectation visible.
Model the perspective you expect. Show how to connect strategy, people, culture, performance, and execution in real decisions. Leaders learn from what gets discussed, challenged, praised, and ignored.
Ask better development questions. Create space for leaders to express their opinions and thinking. Ask them to unpack their conclusions, share their observations, and describe the different ideas they considered. Make it clear that you are engaging in dialogue, not quizzing them, because their opinions matter and their judgment is what you are trying to develop.
Expect insight, not just updates. Leaders should bring implications, tradeoffs, risks, people impacts, customer signals, and recommendations. This is how communication becomes more than reporting; it becomes a contribution to better decisions.
Develop communication through real leadership work. Operating reviews, talent conversations, customer issues, and project summaries all create moments for gaining context and seeing the whole picture. Name those moments and the perspectives in play so others around you can learn from your thoughts and words.
Instead of treating communication as a surface skill, senior leaders can treat it as one of the clearest indicators of leadership readiness. The question is not only whether a leader can speak well. It is whether the leader understands enough to communicate in a way others can trust, use, and act on.
Delivery matters, but delivery gets stronger when the leader sees the whole moment more clearly.
